Maintaining a Successful Corporate Community

Apparently, this is corporate community week on the Fast Wonder Blog. I decided to follow up my post on Monday about Custom Corporate Communities: Planning and Getting Started with this post containing tips about what to do and what to avoid doing if you want to have a successful corporate community. While some of these tips are specific to corporate communities, most of them also apply to other types of communities as well.

The are many ways for a company to encourage or discourage participation in their community just by the way employees behave in the community, the way the community is facilitated, and how the infrastructure is maintained. There are a few things you can do to help ensure that the community successful, while other activities are likely to drive the community away. This post will cover both the do’s and don’ts along with some tips for maintaining a successful community.

What makes a community work

Being open and transparent. Being as open and transparent as possible will improve trust within the community. It often helps to explain the “why” behind some of your decisions to avoid being seen as closed or defensive. In general people are more understanding, especially about difficult topics if you can explain why the company responds in a certain way.

A company who listens (to good and bad). It is easy to listen and respond when people say nice things about you or your company, but you should also be responding when people complain or provide negative feedback. The key is to respond constructively with something helpful: a suggestion, information about upcoming changes, or just a simple thank you.

Actively engaged in the community. The company should not dominate the community, but they should be actively participating by creating new content, responding to feedback, and in general being visible in the community.

Encouraging new members. Whenever possible, welcome new members of the community, especially if they are particularly actively in the community.

Making it easy for people to participate. Reduce the barriers to entry for people to participate and make it as easy as possible to join the community. Allowing people to view content before joining and a simple sign-up form with very few required fields can go a long way toward reducing the barriers to participation.

Integration into other relevant areas of the site. In most cases, it is simple to pull information from your community into static areas of your website. This makes your static website seem less static, and it drives more people to your community when they see a piece of content that they are interested in reading. For example, if you have a static page describing your efforts in sustainability, you could pull the 5 most recent blog posts or discussions from the sustainability section of your community into a sidebar on the static page.

What to avoid

Community is lip service. People can tell when a company creates a community to give the appearance of listening, while not really considering it a serious endeavor. If you aren’t serious about engaging with your community, then you might be better off not spending the effort to create one.

Pushing marketing messages. When pushing marketing messages out to the community members takes precedence over 2-way conversations and collaboration, you will start to see your community disappear. A community is about conversations between people, and you can talk about your products, but it should be done in a relevant and conversational tone, instead of sounding like a pitch or advertisement.

Deleting the negative. You should be responding to criticism, not deleting it. Again, communities are about conversation. If people feel like you are putting duct tape over their mouths when they express anything negative about the company, these people will simply leave their negative comments somewhere else on the internet where it is likely more people will see the criticism and not hear your side of the story.

Barriers to collaboration. Community software, configuration, or policies can often create barriers to collaboration. Configure the software to make it easy for people to find content and sign up for the community. Your policies should create guidelines for use that help keep the community healthy without being so heavy handed that people aren’t interested in participating. Flickr’s community guidelines are a good example of how to write guidelines that are simple and even fun to read.

Neglected communities. Nobody wants to participate in a corporate community where no one in the company monitors or responds to questions or feedback. There are too many of these floating around the internet, so make sure that you have the resources to give your community care and feeding over the life of the community.

Dealing with the difficult

Every community has its fair share of difficulties. While you can never anticipate every difficult experience, many of them seem to fall into one of these four categories.

Negative Comments. As I mentioned earlier, do not delete negative feedback or negative comments. I generally hold off before responding to the negative feedback to see if other non-employee community members come to my rescue first. If not, you’ll need to respond constructively and honestly with as much information as you are able to provide, and you need to respond without getting defensive.

Spammers. Spammers are a huge, painful thorn in a community manager’s side. You should put aggressive, automated measures in place to deal with spam; however, also be prepared for them to find ways around your spam filters. Spammers are a creative group, and they will find ways to spam your community that you never thought was possible. Deal with the spam as quickly and completely as possible.

Pain in the ass. There are always those people who are just a pain. They complain that your documentation has a typo, you don’t file bugs quickly enough, or anything else that isn’t getting done to their exacting standards. In many cases, these are people who really do want to make things better. My advice in this case may sound counter-intuitive, but you should put them to work if possible and reward their efforts. If they complain about the documentation, see if you can convince them to re-write a section. If that works, you might find other ways to put them to work to channel that energy into fixing instead of complaining.

Don’t feed the trolls. These are the people who complain and act out because they want attention. They will take up as much of your time as you give them in pointless arguments and distractions. It can be difficult for many people not to take the bait. Ignore them and resist the urge to give them the attention they crave. If they don’t find someone to argue with, they will generally move on to another community where they can make trouble.

No community is perfect

You need to keep in mind that no community will ever be perfect: things will go wrong; your community software will have bugs; and people will get defensive or irate. In addition to the internal factors in the community, there are external influences that can creep into the community. Companies have PR nightmares that drive people into the community in droves to complain, but in great communities, the company responds effectively, addresses the issue, and works to resolve it quickly. When you have one of these crisis situations, keep the focus on summarizing and fixing, instead of blaming and justifying. Maintain open communication channels and deal with these imperfections and issues as quickly and openly as possible.

Custom Corporate Communities: Planning and Getting Started

Corporate communities refer to any custom community created by an organization for the purpose of engaging with customers or other people who may be interested in the organization’s products and services. For the purpose of this post, custom corporate communities include communities created by corporations, non-profit organizations, educational institutions and similar organizations. These corporate communities can take many different forms: support communities, developer communities to help developers work with your products, customer and enthusiast communities, and many others.

Before jumping in to create a new community, you should think carefully about the purpose of this new community including your goals and objectives, fitting your community efforts into your organization’s overall strategy, measuring success, and committing the resources required to make your community flourish.

Here are a few questions that can help you think through the process of planning for your new community:

What is your overall strategy and how does the community fit with it?

If your custom corporate community does not support the overall strategies of the organization, I give it about a 5% chance of being successful. Creating a new community can be a very large project with quite a bit of upfront work to create the community along with a large effort over the life of the community to manage and maintain it. If this time and effort is spent in support of the overall corporate strategy, then it will be much easier to justify keeping the community during the next planning cycle for your organization. On the other hand, when a community is built to support goals that are not clearly aligned with the overall strategy, people will look at it as a big expense that can be cut, and your community will die a quick death if you are lucky or a horrible slow death by neglect if you aren’t quite as fortunate.

Spend the time now to make sure that you can find a way to structure your community plans to support the overall strategy of your organization. If you can’t find a good way to align your plans with the strategy, you should think twice about whether a corporate community is an appropriate solution for you right now.

What do you hope to accomplish and what are your goals for the community?

Think very carefully about why you are creating a new community for your organization. Spend plenty of time upfront to clearly define the reasons for creating it and what you will accomplish by having the community. You might want to go back and read my earlier post on the benefits of having a community. You might want to consider some or all of those benefits when you think about the goals for your community:

  • People: gives people a place to engage with your company
  • Product Innovation: get product feedback and ideas
  • Evangelism: help you grow evangelists for your products from outside of your company
  • Brand Loyalty: engagement can drive a tremendous amount of loyalty for your products

After you have a good grasp on what you hope to accomplish, you need to set some specific goals for the project. When you get into the platform selection process and design phase later in the project, having clear goals will help ensure that you build the right kind of community to achieve these goals.

What are your plans for achieving your goals and how will you measure success?

Now that you have some goals for what you want to accomplish with your community, you need to figure out some specific steps required to achieve your goals along with the metrics you will use to measure whether or not you have been successful. The metrics that you select will depend on your specific goals, but common community metrics include page views or visits, new member sign ups, and participation (new posts or replies). It is easy to go overboard and measure everything; however, I recommend that you pick a couple (no more than 4 or 5) of the most important measurements to use to report to management on your success. You should have an analytics package or reporting tools that allow you to drill down for more details that you can use to help troubleshoot issues and understand the data, but use these as background materials for your team.

Do you need to build new or can you join an existing community?

This is the reality check portion of the process. If you can join an existing community and get the same or similar benefits for your organization without investing all of the resources to create something new, you should seriously consider joining rather than building. You should also look around your organization to see if you have any existing communities or other infrastructure that you can reuse instead of installing yet another piece of community software.

Do you have the resources (people and financing) to maintain it long-term?

As I mentioned earlier, building a new community is a big effort. It is not one of those projects that you complete and move onto the next one. Building the community and installing the software is the first step, and the real work comes in after the launch of the community. You will need to have people on board and ready to manage the day to day responsibilities from a community perspective and to administer and maintain the software. For a small community this could be a single person, but for a large corporate community, it usually takes a team of people.

You should also plan for frequent upgrades and adjustments to the community, especially right after the launch. You will find bugs in the software, areas of the community that the users find difficult to use for whatever reason, and other things that you will need to adjust once you have people actually using the community. Your organization should be ready to handle these ongoing costs and resource commitments over the life of the community. Nothing is worse than wasting time and money on something that won’t be maintained long enough to achieve your goals.

While this certainly isn’t everything that you need to consider when planning for your new community, hopefully, it will get you started on the right path. Community Manager Compensation Study

I’ve mentioned before about how great it is that ForumOne does focused, relevant, and interesting research on the online community market, and their most recent report is no exception. They just released the Online Community Compensation Study results a week ago. Since I participated in the study, I was able to get a free copy of the entire report, but Bill does a great job of summarizing the key points in his blog post.

The entire study was great, but I was particularly fascinated by two pieces of information:

  • Salary ranges are all over the board
  • Women’s salaries are quite a bit less than men’s

Salary Ranges for Community Managers

I’ve always said that community manager salaries cover a broad range, but I was surprised by exactly how broad the range is. My advice to people about community manager salaries is that community managers tend to make $50,000 to $150,000 per year; however, I was really surprised that it wasn’t more of a bell curve. I was expecting to see a few people around $50k, a few people in the $100k+ range and most of the community managers in the $75k range, but the real numbers are nothing like this imagined bell curve as you can see from the graph above.

The number of people in $150k salary range compared to the other salaries was the most surprising of all; however, I expect that these people fall into two groups:

  • people in higher level strategic positions in corporate environments who head a large organization responsible for the growth and management of multiple communities.
  • community managers with name recognition or internet celebrity status working in high profile positions as community evangelists

The lower salary ranges, while I didn’t expect them, are actually less surprising. I suspect that many people volunteer their time to help manage communities for little or no salary. The lower end of the range is also likely to include people managing small communities on a part-time basis or in startups.

In general, community managers for technical communities (developers, etc.) tend to make more than end user, social communities. Salary also changes significantly depending on whether the role is really more low-end, tactical moderation or something more strategic, like building a new community or revitalizing a troubled community site. Job experience, scope, management responsibilities, location and how well known the person is can also make a big difference in the salary range as mentioned above.

Salary by Gender

Unfortunately, women are making less than men by what seems like a large margin to me. I’m not even going to speculate on why this might be true because they would just seem like the same old clichés and excuses that we’ve been using since women first entered the workforce. I’ll just say that this makes me sad.

Social Media: A Different Approach for Businesses

Jeremiah Owyang’s recent post about The Many Challenges of the Social Media Industry got me thinking about how social media requires a different approach from the way that many companies approach traditional marketing or customer engagement. Jeremiah’s post seems to be more targeted at companies whose main products and services are based on social media, but I’m going to take some of the ideas that he discusses and outline how they can be applied to companies using social media as part of their strategy for engaging with customers or communities or users.

Profits

Jeremiah talks about a current lack of profits where few bloggers have been able to generate significant revenues from their content. Companies (and even most individual bloggers) should not be focused on generating revenue directly from social media efforts. I always tell companies to think about social media as being in the early awareness portion of the marketing funnel (you know, the part way at the top far away from the bottom of the funnel where you generate leads and make sales.)

Blogging, community engagement and other social media efforts should support other efforts that generate revenue. For example, this blog generates $0 revenue for me; however, it has made a big difference in my career. I’ve been invited to speak on panels, been offered jobs, and had consulting gigs come my way as a result of the expertise demonstrated on this blog. In other words, I receive a substantial financial benefit indirectly related to my blogging efforts, while receiving no direct revenue from the blog. Companies can get similar benefits by using blogs and social media to get the word out about the company. While generating revenue won’t happen directly, it should be an indirect benefit.

Noise

Jeremiah also points out that “excessive noise drowns out signal“, which is an increasing problem for individuals and companies who create content. This is actually two separate, but related issues: first, how can you create content that rises above the noise; and second, how can you find what others are saying about you online.

Content creation. Too many companies and individuals have blogs that no one would want to read. Company blogs are often little more than press releases and marketing fluff (see my “Are Corporate Blogs a Joke” post for more details), and many individual blogs have mostly regurgitated content with little original thought and analysis. The outstanding blogs (corporate or individual) focus on thought leadership with interesting original ideas and deep analysis of industry trends. The posts focused on interesting original content will get linked to more often and will show up more prominently in search results; therefore, rising above the noise.

Monitoring discussions. You also want to be able to monitor and respond quickly to what others are saying about you, your brand, your content, your competitors, your industry and more. You can buy expensive software to monitor all of this, or you set up a few Yahoo Pipes with RSS feeds to track what people are saying. I go the Yahoo Pipes route with searches of Twitter, blogs, and other places to find where people are discussing the content that I create.

Brandjacking

As Jeremiah points out, “brands –and individuals– can easily be brandjacked as others take their user name, domains, and assert themselves as someone else.” The best thing you can do to minimize the threat of being brandjacked is to be already participating in the community. Monitoring is also critical (see above), but even with monitoring, it can take a while go through the process of getting the content removed even if you find it quickly. By participating and having an active presence on places like Twitter and Facebook, it will be easier for people to figure out which is your official presence and which is the fake one. When you don’t already participate, it will be easier for people to assume that a brandjacked presence is the real one. The recent Exxon Mobile Twitter account is just one example.

Marketing and Communities

Jeremiah makes an excellent point about how “marketers move in without community consideration“. I spend quite a bit of time thinking about how marketing should / should not participate in online communities, and there are important nuances that marketing should understand before engaging with online communities. I won’t elaborate in detail in this post, but I suggest that you look at my recent Online Communities and Marketing presentation for more information. This presentation offers some fairly comprehensive advice for how marketing can participate in online communities. It is also worth the time and effort to put employees (not just marketing) through at least a little training before you turn them loose on the community.

When Companies Sponsor Communities

Here are my notes from the Art of Community lightning talk that I delivered at OSCON yesterday. Some of this advice is geared toward open source and developer communities, but most of it applies to building corporate communities in general. We also used a 3 minute lightning talk format, so the advice below contains only my top few tips that could fit into this fast-paced format.

We’ve all seen times where companies try to sponsor communities. Sometimes they do it successfully, but other times all you can do is watch while the whole thing backfires. Here are a few tips to help companies approach community building in the right way to build successful communities and hopefully avoid the disasters that some companies face.

Tip #1 Think about Ownership:

  • The company does not “own” the community. The community “owns” the community, and the people participating own their contributions (whether it is ideas, advice, documentation or code).
  • A company who starts a community:
    • owns the infrastructure
    • facilitates the discussions
    • moderates and keeps people in check
  • It can be difficult for companies to think of a community in this way. However, if the company doesn’t play nice with the community, the community will take their discussions elsewhere and fork the community and the project.

Tip #2 Keep Sales and Marketing in Check:

  • This applies to all communities, but is especially true for developer communities.
  • Developers want detailed information without the fluff. Get rid of the marketing speak and make it easy to find the key pieces of information
  • Don’t use the community to sell anything. You don’t need to pimp your products and services within the community. If someone is already participating in the community, then chances are they can find out how to get in touch with you if they need something.

Tip #3 Make Someone Responsible for Community Management:

  • This person can make sure that everything is running smoothly in the community and work to resolve issues before they get out of control.
  • The community manager isn’t responsible for doing all of the work within the community, but they can pull the right people into discussions and make sure that the right people are participating.
  • For open source and developer communities, this person should report into the technical side of the company (not marketing)

Companies can have successful communities, but only if they take the time to do the right things and truly participate in the community.

PDX Summer Coders Social: Aug 3rd at Laurelhust Park

I wanted to make sure that people know about the Summer Coders Social. Thanks to Sam Keen for sending the following information about the event.

All coders welcome, we have plenty of room so feel free to invite other user groups and bring the family.

Last December, many of the local software developer User Groups banded together and had a party (instead of the regular meetings). It was known as the Winter Coders Social. The Summer Coders Social is the outdoor and (hopefully) sunny successor!!! This will be a very casual geek event with outdoor activities, games and BBQ so be sure to bring the whole family. Sponsors will provide the basics of Hamburgers and Hotdogs (and Vegan equivalents). Potluck will provide the rest. This is also a BYOB event.

Community Management in Startup Companies

Marshall Kirkpatrick has a great post today on ReadWriteWeb: Do Startup Companies Need Community Managers? He does an amazing job of getting input from a wide variety of people for stories like this one about community. He solicited our feedback via a simple Twitter post:

The response was pretty amazing with viewpoints that were all across the board. Here was my contribution to Marshall’s question: Do Startup Companies Need Community Managers?

It depends on the startup. For startups where community is a critical element of the product or service (Twitter, open source product, etc.), I think that a community manager should be an early hire. Having someone in place and responsible for managing the community helps make sure that the company is responding to the needs of the community. Without a community manager, the frantic pace of the startup environment can mean that the community gets neglected simply because no single person is tasked with being responsible for it. This neglect could result in failure for the startup if the community is critical.

In many startups, the community manager can wear another hat, too. I worked at one startup where I was the Director of Community and Partner Programs, since partners were a big part of the community. Other logical combinations include some marketing roles, social media (blogging / podcasting), developer relations (for developer communities) or website development depending on the skills of the person in the role.

I think that each startup needs to decide exactly how critical the community is to their particular business and use that information to decide when to hire a community manager.

It was really interesting to see all of the different conflicting viewpoints throughout the article. As someone who has been working with communities for a quite a while now, I’ve learned that every community is different, and there is no one-size-fits-all method to community management. This is why community management is so hard for people to grok. There are no hard and fast rules; things change constantly; and everything depends on the situation. Whenever I give presentations or training about online communities, during the Q&A portion I inevitably find myself repeating variations of the following theme: “It depends”. Each community is different, and what is right for one community may be wrong for another.
