Everyone’s a Peer. Live with it.

I stole the title of this post from the last two sentences in But Miss, they’re not listening to me, a blog post by JP Rangaswami on Confused of Calcutta.

In his post, JP describes a world where hierarchical command and control structures are being displaced by more democratized networked environments. The days of expert speakers who talk at us while we take notes and passively absorb the information with little or no opportunity for discussion are gradually disappearing.

This post resonated with me and helps to describe my recent thinking about conferences and speaking engagements. I’m finding that I rarely enjoy giving formal presentations where I yammer on and on with a slide deck while people listen to me talk. In these presentations, I don’t get much real time feedback from the audience other than the occasional non-verbal cue (nodding in agreement vs. nodding off, for example), and I learn little or nothing during these presentations.

In contrast, my favorite speaking environment usually happens at unconferences (BarCamp, etc.) where I can lead a lively discussion about a topic of interest by kicking it off with 5-10 minutes of my ideas on the topic and moving quickly to a facilitation role where many people contribute to the discussion. Since each person comes into the discussion with different experiences and diverse views, I learn as much or more from the other people participating as they learn from me.

Panels fall somewhere in the middle depending on the structure. I despise panels where the moderator asks too many questions or where each panel member essentially gives a mini-presentation with little time for audience questions. On the other hand, my favorite panels are similar to my unconference speaking style with a couple of minutes of discussion at the beginning, but opening it up to audience questions no later than in the first 10-15 minutes of the panel. The audience questions help target the discussion to topics that are interesting to the audience, but even more important is what you can learn from the questions being asked. Questions give so much insight into what people are thinking about the topic and what is important to the audience. My Social Networking panel at Defrag was a good example of one that moved into audience questions early, and I think it benefited greatly by the participation.

Ignite Portland Recap

We had a fantastic time at Ignite Portland, and the event exceeded all of our expectations. What we initially thought would be an event with 150 people became an event of nearly 300. We were concerned that we would hit the 297 person fire code limit and need to turn people away at the door, but in the end everyone was admitted to the event, and we hit the fire code limit nearly exactly (277 people registered in our system + ~20 people from Wieden+Kennedy = 297)

The presentations were amazing; it wasn’t too crowded; and I got to meet a bunch of new people!

Key learnings for the next event:

  • Less white wine, more beer and water
  • More time for networking (maybe 14 presentations, instead of 18 to free up some time)
  • Need a larger space (something holding closer to 500) to minimize the risk of turning people away

I think these are all fairly minor issues for our first Ignite Portland event. A huge thanks to co-organizers Todd Kenefsky, Raven Zachary, and Josh Bancroft, and thanks to all of the many volunteers and sponsors for the event. We look forward to doing another one in Jan / Feb! We will be posting more information about future events on the Ignite Portland site along with video and presentations from this event.

The Joy and Peril of Organizing Community Events

OK, I’m a bit of a geek as most people know. Yes, I organize tech events for fun in my “spare” time. 🙂

We are organizing the first Ignite Portland event next Thursday. Initially, we thought we would have 150 people – maybe 200 if we got lucky. We picked a nice, roomy space for the event (Wieden+Kennedy) holding 297 people. We did mostly word of mouth marketing: blogs, a couple of mailing lists, the pdxMindshare newsletter, Twitter, Facebook, etc. Nothing fancy, we just spread the word organically.

Well, we reached 300 people on the RSVP list on upcoming this afternoon. We faced similar issues with Barcamp Portland, but we only had about 250 people register for that event. In the week leading up to BarCamp, we went from about 150 people to 250 on the wiki. Yesterday morning around 9am, we hit 200 … today we crossed the 300 mark. Seriously?? 100 new RSVPs in a little more than 1 day!?!

While we are thrilled and amazed by the response to our simple event, we are faced with the unpleasant task of capping the RSVPs at 325 on upcoming. We also know that we will need to count people as they register, and if we end up hitting the 297 limit, we will have the even more unpleasant task of turning people away at the door.

On the one hand, Wow! look what we accomplished. On the other hand, we might have to turn people away (not exactly in the spirit of a community event).

Portland is a great place for technology enthusiasts, and we have an amazing tech community. Realistically, I think we will be fine. Assuming we get 325 RSVPs on Upcoming, a few people will have last minute conflicts, and we should be OK.

Hot Topics in Communities: Reputation Systems

This is the first post in what I hope will be a short series of posts about hot topics in community management.

When I talk about reputation systems (or a reputation engine), I am referring to ways to award points or some other status measure to community members as a “reward” for participating. Jive’s Clearspace and Forums products have a reputation system built into the application awarding points for posting discussions, blogs, wiki documents, and correctly answering questions. The points accumulated by users show up on the users’ profiles and in “Top Members” boxes for specific communities throughout the site. I use this only as an example, since it is the reputation system that I have the most experience using.

The Good:

People like getting points and being recognized for their contributions within a community. It encourages participation and keeps people motivated to participate in the community. Community managers can use the reputations to highlight and reward key members with additional access (moderation access, etc.) or with other rewards like t-shirts.

The Bad:

People will figure out how your system works, and they will find creative ways to game it. Maybe they respond to posts with trivial answers or post discussions with content of little value solely to gain points. This is especially true in technical communities where people will game it just for the challenge. This leads many people to claim that reputation systems are worthless and should never be used.

The Practical:

I’m not an “all or nothing” kind of girl. I think that there is a middle ground where carefully configured reputation systems can be useful.

I suggest putting the responsibility on other community members to award points to their peers for quality posts. One way to accomplish this is by configuring your reputation system to put a heavy weight on correct / helpful answers with little or no points awarded for quantity of posts.

Do not be afraid to adjust the weights over time when you see abuses! You can start out with points awarded for starting discussions, but if you see users posting just to get points, reconfigure it and be clear with your community that you reconfigured it and why. Sometimes communities can be good at self-policing members with bad behavior.

Also make sure that people can easily scan the posts of other users. If I see a user with a bunch of points, I should be able to go to the profile and see whether they have good, quality answers or just meaningless quantity. Community members are smart, and they will be able to tell which community members are participating in meaningful ways as long as you give them the tools to do it.

I also advise against automating rewards based on points. I might be willing to do it for something small like a t-shirt, but not for anything meaningful like moderation permissions, commit rights in open source, or anything else of value.

This is just a start. I know that other community managers probably have horror stories or great ideas about how they have made reputation systems work well. I would love to hear them here in the comments. I am also interested in hearing from people who manage different types of communities to how their perspective differs from mine (I have mostly managed developer / open source communities).

What Does it Take to Manage a Community?

A few weeks ago, I wrote a blog post, Reflections on Community Management: AKA “What Do You Do”, with thoughts about what community managers do. I promised to follow it up with another post about the skills it takes to manage communities. It was Seth Godin’s post, Jobs of the future, #1: Online Community Organizer, that originally got me thinking about this topic. Godin says:

“It would help if that person understood technology, at least well enough to know what it could do. They would need to be able to write. But they also have to be able to seduce stragglers into joining the group in the first place, so they have to be able to understand a marketplace, do outbound selling and non-electronic communications. They have to be able to balance huge amounts of inbound correspondence without making people feel left out, and they have to be able to walk the fine line between rejecting trolls and alienating the good guys.

Since there’s no rule book, it would help to be willing to try new things, to be self-starting and obsessed with measurement as well.” (Quote from Seth Godin’s Blog)

What skills do I think it takes to manage a community?

  • Patience. The community manager should not be the one responding to all of the questions. She needs to hold back and let others within the community participate. This is especially true when someone in the community is being particularly difficult. It can be easy to fire off an angry response that might be regretted later, but waiting until the emotions cool a bit can make the response more thoughtful and constructive. This includes patience with newbie community members. She may have heard the question a million times from other newbies, but this is probably the first time this particular person has asked the question. Taking a little time to welcome new community members while pointing them to a list of helpful resources (nicely) can go a long way toward helping to grow your community.
  • Networking. The best community managers are the ones who seem to know everyone and have a large group of colleagues who can help in various ways. These people do not typically acquire large networks by accident; they have good networking skills and are constantly meeting new people and growing their network.
  • Communication. Community managers should be great communicators. In some communities where the interactions are primarily online, good writing skills are essential. Public speaking skills can also be required for those community managers who also spend time organizing community events, evangelizing, and speaking at conferences on topics related to the community.
  • Facilitation. I spend a fair amount of time making sure that the right people are involved and engaged in the community. No one person can (or should) respond to every question or comment, so the community manager is frequently in the position of facilitating the discussions.
  • Technical Skills. Having at least a basic understanding of the technologies used in your community are important. This varies widely depending on the community. In my case, the ability to administer the Clearspace installation, maintaining and writing web pages, bug tracking software, svn, etc. have been really helpful. I find that my background as a sys admin has been really helpful in this job. Not all community managers need to be highly technical. It certainly helps to be able to do some things yourself, but in my case, I do what I can and rely on our hosting provider, our web developer, and other developers at Jive to help with the tricky stuff.
  • Marketing. For those of us managing developer communities, marketing may seem like a dirty word, but yes, marketing skills are a requirement. The community manager needs to be able to promote community activities, solicit new members, and in general get the word out about the community.
  • Self Motivation. In most cases, no one will be looking over the community manager’s shoulder telling him what to do. He needs to be self motivated to do whatever it takes to keep the community active and healthy without much direction from others.
  • Workaholic Tendencies. I do not mean that the community manager must work all the time; however, most communities do not exist in the 9-5 work hour schedule. People from all time zones participate at all hours of the day. Community managers probably want to at least check in on the community outside of business hours and respond to any hot topics or heated debates. This ties into the self motivation skills described above.
  • Organization. Community managers should also be organized. Keeping track of loose ends, making sure that questions are answered, being able to organize events, etc. all require good organizational skills and attention to detail. This is probably the toughest one for me. Although I tend to be highly organized, I tend not to be particularly attentive to details. I’m working on it 🙂

I have no doubt that there are more skills required for community managers, but I think this is a pretty good start. This list may also be a bit skewed toward those who manage developer communities or open source communities, since these are the types of communities that I have managed. Reflections on Community Management: AKA “What Do You Do”

With the launch of Jivespace, I have been thinking more about what it really means to be an online community manager. With the launch of any new product, it always feels like time to step back and enjoy the lull before starting the next new project; however, this is the time when the community manager role accelerates rather than slowing.

Seth Godin recently called the Online Community Organizer role a Job of the Future. This brings me to the most common question: “What exactly do you do?” I see the online community manager role as having several key elements: ongoing facilitation, content creation, evangelism, and community evolution. There are certainly many more tasks, but I suspect that 90% of the work falls into one of these four very broad categories.

  • Ongoing Facilitation: This is probably the activity that most people think of first. A community manager is an active participant within the community to answer questions, deal with trolls or other abuses, explain how things work, monitor the content closely, and much more. It also involves a lot of cat herding. On Jivespace, I frequently pull Jive engineers into the discussion to answer questions in an area where additional technical expertise is needed. It can also mean walking a very fine line between the community and the company by representing the company in community discussions and representing the needs of the community when working inside the company.
  • Content Creation: In any community, content needs to stay fresh and current regardless of whether you are talking about code releases or other content. People will wander away from a community that looks stale or inactive. I have been focused on recording new podcasts (which are now in iTunes) and blogging regularly in addition to making sure that questions get answered (also part of facilitation). This also involves working with others to create content by encouraging them to blog about their areas of expertise relevant to the developer community.
  • Evangelism: Getting the word out about your community can take a number of forms depending on the type of community. In general this can be served by talking to people (customers and other interested parties), blogging, speaking at conferences, and being actively involved in related communities.
  • Community Evolution: This may be the most overlooked area for many communities. It is important to continue to keep the community engaged by evolving along with the technology. New features, contests, group activities and more should be planned from the beginning. With Jivespace, I plan to implement improvements about every 3 weeks including upgrades to the latest Clearspace X release, which come out every 3 weeks. For example, a few things in the works include some bug fixes, improvements to the developer beta program, and a developer event of some type.

As a community manager, you should be thinking about how to make sure that all four of these items get an appropriate amount of attention. Responding to questions and writing an occasional blog may by not enough if you want your community to flourish. Community management can be a tough job, but I am enjoying it more than any other job so far.

The next logical discussion is about the skills required to be a community manager, but this post is already pretty long, so … this will be part one in a series of posts. The next one will be about the skills required to do this job.
